Results Analysis of Typical Lost Dutchman Team Building Debriefing

Jeff heads off to Portugal to demonstrate The Search for The Lost Dutchman’s Gold Mine team building exercise at the International Business Learning Games Conference and he asked me to send him a typical “final results” summary. What I thought to do was to also share that as a blog post herein, for the benefit of our many users who might find a quick review to be of interest.

The game is about measured results and how collaboration, communications, and planning can work to optimize outcomes in the game and how those ideas can be implemented in the workplace. One or two teams can “beat” the game but it is also the overall results that are of interest to the Expedition Leader. It is great to have one team “win” but ALL the teams contribute to final outcomes. Collaboration is a key learning point from the deliveries.

So, below is a fairly typical analysis with a delivery for 5 tabletops (30 players). The critical factor, of course, is to link these game results to the behaviors that occurred and to debrief around considered alternative behaviors for their workplace after the workshop.

  • The final result was that the 5 teams collected $92,500 in Gold, averaging $18,500.
  • IF they chose to collaborate more and if they planned better, these teams could have collected $122,500 in gold and improved their average score to $24,500 with NO increased costs. 
  • Note that this 32% increase in gold mined is accomplished with NO additional resources. It results simply from better play by the teams, who are free to ask for help from game leadership but who generally choose not to do so. (“Nobody ever asks the Expedition Leader for advice!”)

The top team, Blue, spent 10 days in the Mine, mining $2500 in gold each day. The lowest team mined only 5 days because of their decisions and resource management. Ideally, ALL teams should have all returned on Day 20, but three teams returned earlier because of resource management and not asking for help.

The Lime and Yellow teams acquired Turbochargers at the start of the exercise by choosing to get “The Tortilla Flat Video,” presented to them as costing them to spend an extra day at Apache Junction before leaving but finding that the information in that video that, “teams find helpful.” One Turbo would allow them to move TWO blocks per day for the whole game; they received three of them and could have shared them with two other teams. (Only the Blue team got one of the extras, as noted by the dot on the far right side of the summary.)

The Yellow Team did what we call A Perfect Play, getting both of the videos and leaving fully informed on Day 3, returning on Day 20 and mining 9 gold, an optimal result for a single team. But they did not share information or resources, what we call “My Team, My Team, My Team” behavior…

But the Blue Team got the benefit of a shared Turbo without it costing them a day, so they were able to leave on Day 2 and return the last day. This gave them 10 gold.

But what of the Green and Pink teams? With all the information and resources available to Yellow and Blue, why were none shared with them? They could have mined more gold if they stayed in the mine more than their 5 days.

The results of teams NOT collaborating and competing to win is the sub-optimization of organizational results. Teams trying to WIN will often not help those teams trying to succeed; they will not freely share information or resources that other teams would find of benefit or that would help optimize the GROUP’s overall results.

  • The teams returned with $210 in inventory, enough for 7 more days of mining.
  • And only 3 teams used one of the 6 Turbochargers that were available.

This IS just a game. But it allows us to get into solid, substantial discussions about workplace issues of competition versus collaboration and to anchor to the idea that the goal is, “To Mine as much gold as WE can” in the workplace. Teams effectively choose to sub-optimize overall results because they fail to collaborate across tabletops and because they choose to not ask for help from leadership.

I know that this fast overview leaves a lot of questions unanswered and that it is not a complete description of how the results of Lost Dutchman can be debriefed and linked to real workplace culture ideas. Dutchman is fairly unique in the team building / team bonding world because it does have Measured Results, that capture the team’s choices and behaviors and that relate directly to improved workplace results and ideas for improvement. It is a fun and fast-paced exercise, but one that is not simply fun. It lends itself to powerful debriefings about organizational cultures and issues of expectations and feedback.

Happy New Year – Simple Ideas for Reframing and Future-Focusing

Here are a couple of ideas to make your teambuilding exercise
more fun and more effective.

We delivered a Lost Dutchman’s Gold Mine exercise for a group of managers for an international corporation starting up a factory here in South Carolina. It was my task to do some team building with the entire management team to try to help shape the culture.

The workshop went really well. But improvements are also always possible.

Continuous continuous improvement is a mainstream belief about how things should really should operate, and there are always new thoughts on how to improve the impacts, even after 25 years of delivering these workshops. A catalog I got in the mail that evening gave me a new ideas that I thought to share about how to impact the future-focus on the participants even more.

We had spent some good time talking about how the managers in the session were going to be responsible for building a new culture, since this was a greenfield operation. And the focus of our game was about collaboration and leadership and the impacts on engagement and motivation. So, the catalog gave me an idea about what I will do on my next development program, and that is to focus the participants on the culture.

The things that these managers DO is what will determine how things operate, so why not celebrate in advance and also get them focused on their choices. The idea will be to distribute hats and clappers and have them first celebrate, and then engage in tabletop discussions about what they can do in the next few months that will positively impact their workplace.

We will have them put on the hats and clap the clappers and then say that it is January 3 and everyone at work is having fun and being productive and then to discuss what their management team did between now and then to generate such a positive workforce. What challenges did they overcome? What processes did they implement to generate collaboration and teamwork?

Another thing we did in the workshop was to give the participants cardboard finger puppets that they could play with, but that were also tools for them to have a good tabletop discussion. If they had something candid and meaningful to say to someone that was a bit uncomfortable for them, they could put on their finger puppet and let the puppet carry on the conversation.

We were playing with the idea of displacement and anonymity, but we were playing, making some fun about some reality and serious discussions that they as a team were going to need to have with each other. The finger puppet was simply a prop, a tool, and something to help lighten things up a little.

Servant Leadership – Two Great Quotes

My partner sent me two quotes by Max De Pree, who published one of the most excellent books on leadership that I have ever read. Heck, we gave signed copies of it to all of the people in my Leadership Greenville class, which was a really classy thing for him to do. (And, I remember interviewing with Herman Miller because I was so impressed with their company, back a few years after I started Performance Management Company back in 1984.)

So, I got into my powerpoint file of Lost Dutchman LEGO scenes and thought to illustrate them. A team of us are moving forward with our efforts to repackage the exercise to mesh congruently with a full-day training program on Servant Leadership and the kinds of supporting behaviors that are inherent in our exercise.

Working up the links to the approach of improving perceived support of managers and workers and of senior managers with their support staffs is an important part of how we view the focus on collaboration and teamwork in organizations. There is simply too much competition and too many people feeling like losers to really generate collaborative optimization. Is it teamwork that falls flat in most organizations?

My friend Brian Remer posted up a short article he entitled, “Two Team Elements for Instant Success,” and in it, he writes of the issues of shared Identification and Interdependence. You can see his thoughts on his newsletter.

In it, he says:

A sense of shared Identification refers to the positive ways individual team members relate to one another. The more interests and experiences they have in common, the more affinity they feel to each other. These commonalities can be associated with culture, history, experiences, interests, beliefs, language, and so on. The more unusual the examples of Identification, the stronger the ties within the group are likely to become.

Interdependence refers to the way a team works together to accomplish its goals. Group goals should match individual goals so that the efforts of everyone are integral to team success. The team needs to see the value of being a team; that their work could not have been accomplished by disconnected individual activities; that it makes a difference to be a member of this team.

To foster Interdependence, emphasize cooperation and recognize each team member’s contribution to the shared goal. Provide opportunities for the team to work together and be successful. Talk about the importance of their efforts and describe how their goal could not have been accomplished without every person’s input.


I think Brian makes good points. But I also think that this thinking is somewhat short-sighted and narrow when applied to an organization, which tends to be my focus. Sure, teamwork is important within a workgroup, but I also think that these two dynamics only work with small groups. That is the focus of his writing, work teams, but it should not be the focus of organizational leadership.

A Transaction:

With an old consulting friend who is now internal and senior with a large bank’s leadership development organization, I just shipped her my Professional Version of my team building simulation, The Search for The Lost Dutchman’s Gold Mine. She has a session planned for tomorrow, so getting her the materials to her quickly was important.

THREE MONTHS AGO, we started positioning the sale with Purchasing. She had the approvals and the requisite information. I sent my details, tax structure, etc. And nothing… A week ago, I shipped her all the materials. I am STILL not set up as a vendor and they have NOT paid me for the exercise.

She has emailed and called Accounts Payable a number of times over the past months, and they finally sent her forms that she forwarded to me on Friday, including a number of materials relevant for non-US companies, a registration for sales of personal services, a non-vendor payee for direct deposit, a minority business registration, and yes, a W-9. She simply wants to purchase a GAME, with no personal services or related. It has a fixed price and I am the sole-source vendor.

After three months, no one is Payables has contacted me, even though I “registered” on Saturday with them and they have had my email address for months. It certainly feels like they are treating me (and her) as adversaries, even though all she wanted to do is buy a team building exercise that she had used for years with her former company. Ironic, huh? But it is actually not that uncommon, from my past experiences. There are many adversarial dynamics in large companies.

It is this common lack of collaboration between her training and development organization and different groups within the bank that reaffirms that:

Interdepartmental Collaboration is an oxymoron.

And it is that kind of choice and focus that causes a great deal of lost productivity and friction. She HAS the authorization from her boss to purchase the materials, and they have the budget. But a group like Purchasing plays its own games and focuses on its own processes to even actively block other groups from being productive. WHY?

My Big View says that the top managers are more likely to be competitive more than collaborative. Departments compete against each other as much as they work together to get things done.

The irony is that we clearly smoke this out using Lost Dutchman, the exercise she is trying to purchase, Dutchman gives teams the opportunity to collaborate with each other to optimize the overall results. It is about a shared focus on, “Mining as much Gold as WE can,” with “we” meaning the group, and not each tabletop.

The tabletops play great. There are seldom issues of shared Identification and Interdependence in how they plan and play. They bond up right away and operate reasonably effectively together. They process and handle the transactions pretty well. Their teamwork is good and it happens fast because of the nature of the challenge they face. It is this choice of working with the OTHER teams that is always the issue — and the real opportunity that is available for performance improvement of the entire organization.

Brian is right, but it is small group thinking. The bigger context of how organizations really work would suggest that shared organizational visions and goals, that are clearly understood and evidenced in organizational behavior, that are the keys to real teamwork and collaboration.

And maybe my friend needs to do some sessions that involve these Accounting people along with other departmental leaders and managers. It would probably have a wide variety of impacts on overall performance results,

Continuous Continuous Improvement and Team Building

Dozens of years ago, when I chaired our local ASQC group, it was common to hear these quality managers say that they had done continuous improvement, as it it were something they had completed and that it was OVER.

It was so common that I resolved never to use that phrase and to start using the term, CONTINUOUS Continuous Improvement, which STILL gives my grammar checker fits, as the WordPress editor is doing right now…

I mean, how can you complete something that is continuous?

And why isn’t continuous continuous improvement a better overall goal for organizations? When does stopping improvement make any sense?

So, let’s shift to the issues of workplace reality, team building and continuous continuous improvement of people and processes, focusing on collaboration, alignment and communications. It is a subject worthy of a few minutes of time if you are a manager and have people in your pipeline.

Winemaking is often the art of nurturing grape juice through a process of continuous incremental improvement until it ends up as a spectacular product, if that is the winemaker’s goal. Sure, you can make a million gallons of wine that all tastes the same, but the artwork and artistry of this vocation is not focused on consistency but on excellence, much like we should be striving for with our workplace improvement initiatives.

In the case of developing a team building game, one can also devote 25+ years to learning the art and substance of teamwork and collaboration and to continually fine-tune one’s ideas to optimize desired outcomes. And I can honestly say that I think we have reached that point with The Search for The Lost Dutchman’s Gold Mine, a team building exercise that has been continually improved since its first deliveries back in 1993.

We reached the point to actually enter it into a business learning games competition and are pretty pleased to say that we are a Finalist, with the judging in Lisbon in a month or so. We want to see how we compare with other great products in the global marketplace for experiential exercises for organizational development.

Selling and supporting a game was never my main objective; designing and refining an organizational development exercise to deliver consistently excellent results and have widespread positive impacts on people in organizations was always my goal and hopefully my legacy. Surveys of users say we have pretty much optimized our impacts from this single framework (see a supporting article here or download the results here.)

Dutchman’s existence grew out of dissatisfaction with a “team building game” that I represented as the first USA selling agent back in the late 1980s. That game’s play and its debriefing supported competition among teams – it’s program design allowed teams to quickly die because of their decisions, claiming that this was a reality of teamwork in most organizations. And the focus on competition was a distraction from the expressed objectives of building teamwork, something that I didn’t feel created a better Return on Investment than what a Collaborative approach would do. When I tried to collaborate with that game’s developers, they resisted any ideas from any of us who were representing their product, ideas that would strengthen the game’s outcomes and impacts. So, over 24 years ago, Dutchman was created because there was a need in the team building marketplace for an inexpensive exercise that would support a serious learning framework for how collaboration beats competition in getting the best ROI.

We wanted a design that linked to real workplace issues, but also an exercise that could be easily facilitated by trainers or consultants and didn’t have a bunch of restrictive licensing and continual payment requirements attached to it. I wanted to sell Dutchman as a one-time cost game with a money back guarantee that could be used by virtually any type of organization and I soon found that this was a much appreciated concept compared to the typical way that team building products were put into the marketplace.

Once this exercise entered into the playing field, it immediately received accolades for how it drove home the concept of collaboration better than anything else out there. Through a much stronger debriefing than the other game provided, I was able to show how teams could have increased their ROI by the simple act of collaborating. We MEASURE the team and group results and can clearly show where and when collaboration would have had significant positive impacts on results. It is our belief that leadership, communications and strategic planning were all essential to creating a collaborative environment and Dutchman set this up well. Active involvement and engagement are also important for the success of any implementation, so the game plays really well in a situation where you want to better implement tops-down change and strategy.

The funny thing is that competition is a compelling force for players and they end up sub-optimizing their gold intake because of this, which is also a very common workplace observation. Therefore, this further indicated that a solid Debriefing was necessary to the game in order to get people to realize how choices around Collaboration brings in a better ROI.

Behavioral flexibility also became an important addition to the game and its debriefing because organizations have different reasons for using team building games and as Dutchman’s debriefing continued to evolve over the years so did its flexibility for creating different outcomes. Within its first year of use, Dutchman became a worldwide product that easily worked in various cultures and countries. And it is really neat when people working in one organization change jobs and buy the game for their new company. THAT is good evidence that the game holds high value and relevancy for them (and is a safe move to make!).

Today, we sell a variety of different Dutchman games, with LD-4 for up to 24 players (4 teams), LD-6 for up to 36 players (6 teams) and our LD-Professional Version for any number players.

These various versions and their scaled prices were well received and our idea of making a Rental Version of the game available for those who weren’t ready to invest in one of the other choices or who had a one-time delivery requirement. We have training consultant users who purchased the game to use in small classroom settings who can now profitably do that large organizational retreat (100+ people) for clients.

Throughout the years, I’ve continued to improve upon the game play not only from my own ideas but also from collaborating with Dutchman owners who have given me great ideas to incorporate into the game. The game materials have evolved over the years, the Debriefing presentation and slides have expanded, the training materials have evolved to now include videos of how to work the game, etc. Even the original game board has changed into a different version.

My colleague, Solomon Salvis, facilitates a lot of BIG Dutchman games for multinational companies. He shared this video with me today, one that I thought did a great job of overviewing the exercise:

People purchasing the game 24 years ago can still play with the materials they received at that time while those presently purchasing any of the game versions will have an updated set of materials — All versions will work exceedingly well to create a session worth facilitating because the outcomes of the game are like a fine wine in that the depth of appreciation for Dutchman and it’s return on investment continues to grow as it ages.

Rethinking Your Company’s Holiday Celebration Event – Thoughts and Ideas for Maximizing Impact

As the holiday season is fast approaching. many organizations are into their planning for their holiday parties and meetings — sometimes with the hope of improving communications and collaboration and maybe having a bit of fun at company expense. And why not, since people do need to come together to improve working relationships and since the daily workplace these days offers so few “water cooler conversations” and a lot more of the less personal “emails across the cubicle” kinds of connecting.

Two relationship things also stand out insofar as impacts on business results:

  • According to Towers Watson, highly-engaged companies have 44% higher operating margins. This probably comes as no surprise, since people who feel connect act more connected. We all know engagement is good for the bottom line.
  • Sirota’s ongoing research continues to positively confirm that the biggest single influence on employee attitudes is the behavior of their immediate manager. Improving that relationship is critical to build alignment and rapport.

So, doing something to build relationships is important in addition to fun. And if you have not held a holiday event for economic reasons, maybe this is a good time to consider doing something that has business improvement impacts along with other positive impacts on people and performance. Engaging Senior Managers in Large Group Teambuilding Events

The Search for The Lost Dutchman’s Gold Mine (LDGM) is a powerful team building simulation that we have been running since 1993. And the initial thoughts on designing the operational side of the game was to make it very simple to deliver, with the idea that the exercise could be run by senior executives.

My goal was to put forward some ideas that can be used with any large group event where involving the senior manager team would be useful for the visibility and for their collaboration. But, I did frame this blog up around my flagship team building game. The ideas should stand on their own, however.

Since we rolled it out, it is great to get the stories about successes in such frameworks, since the impacts of the senior managers leading the play and the debriefing would obviously be much more effective in sending messages than if outside consultants or people in training were running the program. Plus, with the simple design, we could also run very large groups, seamlessly, making the exercise ideal for big group events of 100 or more participants.

A while back, a sole practitioner was asking me how to staff up a large group delivery of the program and how to optimize the debriefing. A perfect question, actually. How better to sell the program than without the added costs of a bunch of facilitators and with the involvement of the senior staff of the organization in the delivery. So, let me elaborate:

First of all, Dutchman is one of the truly great team building exercises that works well with really large groups. My largest session was 600 people, but a software company in India holds the record with 870 people in one room at one time, with a solid debriefing linked to their specific issues and opportunities.

Generating real organizational change or aligning people to the new company strategy is always an issue – how does one generate real involvement and alignment and ownership among the senior management team and then among all of the key performers? I think that active involvement and engagement and understanding along with clear discussions about past and future choices for changes and behaviors is what generates impact and value.

Delivering a large group event using the exercise actually represents a unique and unparalleled opportunity to really accomplish some executive team building. Here’s why:

  • Senior managers like to respond to challenges, and what better challenge than having them learn to facilitate a program that generates alignment of their own people toward the organization’s goals and objectives.
  • Senior managers will often talk team, but they operate their own groups in a way to isolate them from real inter-organizational collaboration. We hear the term “silo” enough to know that it represents real organizational reality. So putting them into a situation where their teamwork together is required for effectiveness makes it easier to get these behaviors down the road. Working as a team generates teamwork, especially when there is followup and discussion about the impacts.
  • Instead of some unknown people running around during a facilitated event, why not have these managers walking the talk and supporting teamwork and sharing resources and behaving congruently?

In the Dutchman exercise, the expressed goal is, “To mine as much gold as we can and to generate an optimal Return on Investment.”

We get the managers aligned and congruent with the above as part of the game and as part of the debriefing on what changes need to be made to impact and optimize organizational results.

Dutchman was designed to be easy to facilitate — As part of my initial thinking about how it should play, I did not want my company to need a staff of people to do licensing or certification nor did I want to make the exercise too hard for players to understand. I also wanted non-training people (managers) to be able to deliver the game — we have had many line managers run the exercise over the years with great success. It allows for the complete congruence of all of the facilitating staff to support the players in solving the planning and execution challenges we present.

The banking of the game and the tracking of team behaviors was also designed to be really simple and clearly understood in the debriefing. There are no “mechanical” issues or illogical demands and it is easy to learn how to operate the game. The goal was to enable a facilitator to pay more attention to the observed behaviors rather than needing to become some expert on game mechanics and unnecessary complexities.

When I first started my deliveries, I would assemble some people and pay them for a few hours of their time to help me deliver large games (50 people or more). Smaller games, I can operate by myself.

As I was asked to deliver even larger events, I would generally get internal people together for an hour or so to teach them the mechanics — these were often the training or HR staff who were supporting the event. But I eventually discovered that involving the senior managers in the delivery gave me the biggest impacts.

Now, for a large session of 200 or more, I first deliver a real team building event for the most senior managers, running them through the actual exercise with a short debriefing of results and impacts. With a half day designated for such training, we debriefed a bit on the goals that were set for the big event and talked about the mechanics of banking and supporting the exercise on the floor. We would involve them in the full debriefing during the large event.

If I could get them to commit to a full day of training and collaboration, I could also get their ideas and agreement on alignment and shared goals for the organization, link that to the desired debriefing of the results of their large group team building event, and then put them into an active role for that delivery. Some could be “bankers” and some could help as coaches on the floor answering questions and providing direct team support. But their active ownership of the overall design was a very strong positive impact,

THIS became my most effective overall design focus for large groups:

  • Get the senior managers in a collaborative and aligned mode of operation and give them an active role in the exercise = ownership
  • Have a collaborating team of senior managers supporting their people in the large group event and in the debriefing, improving actual organizational alignment and directly / actively supporting inter-team collaboration

It also enables me to run really large groups with only ME being required for delivery.

You can imagine how that positively impacts my profitability, decreases client costs and minimizes any staffing issues. We also have plenty of management help for running the game itself, an involved and committed leadership group aligned to a shared goal and purpose.

I can also charge the client a LOT less than my competitors because we are not charging for extra staff and travel expenses and all that. AND my delivery staff has that vested interest in making the event optimally successful.

Imagine the staffing needs to run a typical experiential exercise for 300 people versus the ability to deliver a senior manager team building session plus the large teambuilding event with only my active involvement and participation. Simplicity and effectiveness!

We generate a much higher likelihood of behavioral change and implementation of organizational improvement after the event, since the managers have a really powerful hands on collaborative experience in working with each other to maximize the results of the event itself.

The debriefing of that senior manager session focusing on discussing the kinds of behaviors these senior managers would like to see from the people at the large event helps tie things together. The focus on the shared missions and visions and the generation of alignment to goals, objectives and expectations becomes quite clear.

Having these real Senior Managers in this game delivery role is a great leadership learning lesson on how to implement change and support high performance. One cannot simply TALK about what leaders and players should be doing; they have to behave consistently and congruently to actually generate results.

And behaviors of the teams playing the game directly parallel what we see in organizations. While a few of the tabletop teams will have precisely what they need to perform at a maximum level, those same teams will often choose NOT to collaborate, to thus “win” the game at the cost of negatively impacting overall organizational results. This is one of the great debriefing points — that collaboration is a desired overall organizational outcome!

Team Building and Engagement Workshop at IAPPD-MENA in Amman in May, 2015

I am excited to have the chance to present in a new venue, Amman, Jordan at the International Association for People and Performance Development. The goals of the organization align closely with what I have been working on since 1978. The organization was actually started by my old friend and colleague, Geoff Cook, who was unfortunately killed in a car accident last year but who had invited me to be on the Board of Governors. So, I am really pleased to get my association with the association rolling along.

On May 4, I will be presenting a session using my Square Wheels development tools in the morning, running it as both a workshop and a train-the-trainer program (and giving participants a toolkit) and then delivering my team building game, The Search for the Lost Dutchman’s Gold Mine, as the closing part of the day and an attempt to pull things all together.

Engaging Senior Managers in Organizational Teambuilding

Since we started focusing on the rental of our large event team building simulation, The Search for The Lost Dutchman’s Gold Mine, I have been engaged with consultant trainers asking me more questions about impacting organizational effectiveness and engaging senior managers in strategy improvement and change.Dutchman is one of the truly great team building exercises that works well with really large groups.

Generating real organizational change is always an issue – how does one generate real involvement and alignment and ownership among the senior management team? And how does one really get value and focus from a large group event? We think it is active involvement and engagement along with clear discussions about past and future choices for changes and behaviors.

In actuality, delivering a large group event using the simulation represents an unparalleled opportunity to really accomplish executive team building and alignment because of a specific design feature in Dutchman: its’ direct simplicity.

Dutchman was designed to be easy to facilitate — I did not want to need a staff of people to do licensing or certification nor did I want to make the exercise too hard for players to understand. I also wanted non-training people to be able to deliver the game — we have had many line managers run the exercise over the years with great success. (See the Megan and Robin testimonials here)

The end result after 20+ years of polishing was a very straightforward team building program where there are few hidden tricks and a complete congruence of all of the facilitation staff to support the players in solving the challenges that are presented. The banking of the game and the tracking of team behaviors was made really simple. There were few “mechanical” issues and it was easy to learn how to operate so that a facilitator could pay more attention to the observed behaviors rather than needing to become some expert on game mechanics.

And the result exceeded expectations; in actuality. FEW people ever call me after purchasing the exercise and going through the instructional materials. Few people ever contact me after they deliver the game with questions and only occasionally do we get into nuanced discussions about design and tweeking the game to focus on details. It’s simplicity became a feature and benefit!

LEGO Team Building Exercises

If you have been following my blogs, you would know that I am using LEGO to help impact organizational improvement and to reframe some of my Square Wheels ideas. I posted this one up today on my poems blog, for example:

The simple and basic theme is that we are rolling on Square Wheels but the round wheels already exist.

There are also a whole bunch of “posters” that I have anchored to various things, like this one on team building:

So, I roll down the road of continuing to illustrate some basic realities around communications, engagement, experiential learning and team alignment.

A friend asked me if I was aware of these LEGO being used for team building exercises and it reminded me of some of the exercises from my other website that were contributed to me 15+ years ago. You can find a long series of them by clicking on this link but I thought to post up a good example below:

Darin Ulmer’s “LEGO Communications Exercise”

Darin offered up this activity focused on collaboration and communications to viewers of my website. He indicated that the activity works best if participants return from the exercises’ suggested meetings unaware of the value or significance of the information they received because that lack of relevance tends to mirror the reality of so many workplaces.

Have at least 5 people at each table and have them chose who will go to each of five simultaneous meetings and set it up as follows:

“Often we go to meetings and we are asked to return to our direct reports and disseminate that information back to them. Between the meeting and the reporting many things can happen to the information that is to be shared. We are going to see how effectively you can communicate information that you learn in a meeting back to the people at your table.”

“The meetings contain extremely important information about the company’s vision. In order to build the best company possible, everyone will have to come back to the tables after the five-minute meetings to share what they have learned. Please go to your meetings now.”

Direct everyone to the rooms or area of the room where they can view the written guidelines listed below. It is best if they are out of earshot or even out of view of the other meetings. There should be at least one representative from each table at each meeting.

While everyone is meeting, place one bag containing all of the pieces to build the “Baja Buggy” (or similar kit / set of LEGO materials) on each table. Make sure you have enough kits for each table you have set up and that you have all of the pieces in the bag. (Nothing upsets teams more than being set up for failure so be sure that ALL the pieces are in the kit.)

Note: If you wish to push the need for collaboration between the groups and they are somewhat functional teams to begin with, you may with to give each table all of one particular piece in a plastic bag so that they have to go to the other tables to get missing pieces. This bartering can cause many issues about sharing of resources to arise. You also open the group up to set each other up for failure by choosing to withhold pieces from other groups. Your debriefing can focus on how interdepartmental competition is detrimental and creates lose-lose situations.

After 5 minutes, collect the written guidelines and ask everyone to return to their tables. Announce that:

“You have 20 minutes to build a better company. You have been given the vision and now it is time to act on that information. Be aware of the process that you go through to complete the vision so that you can share your experience with the other tables.”

You may wish to document the progress by teaching flow-charting and having someone at each table take responsibility for documenting the steps that a team follows. The flow-chart lesson could be at a sixth meeting for those people. It is important that they look for both effective and ineffective behaviors as learning examples.

After the 20 minute building time, ask everyone to stop and have each table show what they have built and relate to the other tables what process they went through to reach that vision. Debrief with the whole team afterward about what was important from the exercise to take back to the work place. (See debrief above)

Here is what is written on the sheets of paper at Meeting #1 (for the Baja Buggy set. Instructions would be different for other assembly packages):

  • The hood and the handlebar base are white. The base is two pieces and the handlebars are one.
  • The bullhorn sits on one wheel well peg behind the drivers four-peg seat and in front of the white roll bar.

What is written on the sheets of paper at Meeting #2:

  • The front is five pieces high with a bumper protruding (white/red/yellow/gray/white).
  • The front wheel wells are on top of the lights. The rear snaps directly to the body.

What is written on the sheets of paper at Meeting #3:

  • The rear is five pieces high with two hooks protruding (white/red/red/gray/white).
  • The front bumper and rear flag and walkie-talkie holders are gray.
  • The rear holders are below the body and the front bumper is next to the body.

What is written on the sheets of paper at Meeting #4:

  • The man with the yellow legs has a blue hat.

This blog now contains around 500 posts, with many of these covering various aspects of designing group team building events and impacting experiential learning and development.

Debriefing as an excuse to do Team Building

Continuous Continuous Improvement, Organizational Alignment and Collaboration, and The Search for The Lost Dutchman’s Gold Mine, a truly great Team Building Exercise.

Winemaking is an art that takes a substance and nurtures it through the act of continuous incremental improvement, often with the goal of producing a truly spectacular product. Different winemakers have different goals, but some are artists and not accepting of mediocrity. These craftsmen are continually looking for techniques to improve their craft, trying to discover new ideas and nuances to impact quality and searching for outstanding customer reactions.

It’s in that same spirit of nurturing and exceeding expectations that we’ve developed The Search for The Lost Dutchman’s Gold Mine — it is an excellent example of how continuous continuous improvement works with innovation to create an ever evolving and increasingly better product.

Dutchman’s existence grew out of dissatisfaction with another team building game that I represented as the first USA selling agent back in the late 1980s. It was supposedly about collaboration, but that game’s play and its debriefing supported competition among teams – it was an exercise that was designed to allow teams to quickly die because of their decisions, claiming that it was a reality of teamwork. It tended to be a show, more than an organizational development program, and the focus on competition was something that I didn’t feel created a better Return on Investment than what a Collaborative Approach would do, real world.

When I tried to collaborate with that game’s developers, they resisted these “outsider’s ideas” for things that would strengthen their game’s outcome for organizations. It was at that point that the idea of developing my own exercise, one that had clear metaphors for teaching and one that had alignment to collaboration, came to mind. So, in 1993, Dutchman was created — there was a need in the team building market for an exercise that would create a fun atmosphere for players yet it would support a serious learning framework for how collaboration beats competition in getting the best ROI.

Not only did we want a game that linked to real workplace issues, we also wanted an exercise that could be easily facilitated by trainers or consultants and didn’t have a bunch of restrictive licensing and continual payment requirements attached to it. I wanted to sell Dutchman as a one-time cost game with a money back guarantee that could be used by virtually any type of organization. And, I soon found that this was a much appreciated concept compared to the typical way that team building products were put into the marketplace.

An early user even suggested that we “dumb down the reading and math” in the presentation, because his workforce in North Carolina did not have really strong skills. That was seamless and easy once we looked at the context. Plus, we found out that anyone could use our simple design framework and that only simple facilitation skills were needed deliver it — we have had administrative assistants deliver it for their senior management teams as well as line managers facilitate it for their sales teams all over the US and then all over the world.

Once Dutchman entered into the playing field, it immediately received accolades for how it drove home the concept of collaboration and communications. Through a much stronger debriefing than the other game provided, I was able to show how teams could have increased their ROI by the simple act of collaborating across teams. Few programs of any kind enable this type of inter-organizational collaboration and teamwork and few link to measurable results and outcomes.

Leadership, communications and strategic planning are all essential to creating a collaborative environment and Dutchman sets this up extremely well – one testimonial is below and dozens are visible if you click here or on the image. The funny thing is that competition is a compelling force for players and they end up sub-optimizing their gold intake because of this. Therefore, this further indicated that a solid Debriefing was necessary to the game in order to get people to realize how debriefing Collaboration and team building brings in a better ROI.

Flexibility then became an important addition to the game and its debriefing because organizations have different reasons for using team building games and as Dutchman’s debriefing continued to evolve over the years so did its flexibility for creating different outcomes. Within its first year of use, Dutchman became a worldwide product that easily worked in various cultures and countries (see the testimonial from Robin Speculand in Singapore, above, since he has been actively using it for 19 years. Our newest client is Challenge Korea.)

Throughout the years, we’ve continued to improve upon the game play not only from my own ideas but also from collaborating with Dutchman owners who have given me great ideas to incorporate into the game. The game materials have evolved over the years, the Debriefing presentation and slides have expanded, the training materials have evolved to now include videos of how to work the game, etc. Even the original game board has changed into a different version.

The people who bought the game 21 years ago can still play with the materials they received at that time while those presently purchasing any of the game versions will acquire a more polished set of materials but all versions will work exceedingly well to create a game worth facilitating because the outcomes of the game are like a fine wine in that the depth of appreciation for Dutchman and it’s return on investment continues to grow as it ages.

Team Building and Large Event Management Ideas

My network of consultant users is sharing the idea that the “large team building event business” which has been pretty sparse is starting to pick up once again. There seems to be renewed interest by companies in hosting effective team building events for their management teams to help refocus on issues of business improvement or interdepartmental collaboration. The theme of strategy implementation has inherent interest, as does general teambuilding to improve interdepartmental collaboration.

This is good for us because we offer one of the most effective simulations out there for helping to focus people in the theme of optimizing results through better communications, alignment and planning. We are also well-positioned to build on the successes of many of the outdoor training or challenge courses that set the stage for less work on individual learning and more work on organizational improvement.

Lots of people look to do team building within their organizations and Dutchman is one of those exercises that works well with small and large groups.

Normally, my conversations are generally with consultants and trainers who have been doing these kinds of things on a smaller scale and are looking for some new tools and approaches. Many of those conversations were with the, “been there and done that” crowd who were simply looking for some new and better tools than what has been out there in the marketplace.

We also just put together an agreement with Challenge Korea, an outdoor-based team building company who is going to begin using Dutchman, in Korean, and working to assist the larger companies there. It will be a good product addition to their current offerings, and will enable them to build more collaboration and followup implementation with their clients.

Scott Simmerman Lost Dutchman DebriefSo, it has been fun to put my Coaching Hat on once again, along with my Event Planner Hat, and offer up some ideas for optimizing impacts for these new clients.We just had one organization run Dutchman with 9 different groups of college accounting students all over the US, with sizes from 140 up to 250 — and with great reported successes.

The exercise is about getting help along with information and on collaborating and sharing information and resources to optimize results. But what leaders see are people choosing NOT to get available planning information, to compete rather than collaborate among tabletops and to choose to not get help from the game leaders who are there to help! The messages are pretty obvious and the debriefings are most excellent.

Anyway, it is really neat to see these kinds of large events start happening again, since they can be powerful events to engage people in change and improvement and to lead them out of the current “engagement doldrums” that we seem to find ourselves.
