Some New Thoughts on Trust and Devils Advocate

My plans are to develop a solid whitepaper on the benefits of challenging existing assumptions and challenging status quo, with the goal of finding solid ideas that merit implementation or to identify issues in generating innovation and process improvement. There is a LOT of data and a LOT of success stories around all this that I want to elaborate on and share.

So, the note-taking and quote-taking continue and I am waiting for the brain to say, “You got it, now go!” So far, no such auditory trigger has been pulled. So I muddle with the meddling. And I wanted to get something up on this useful topic.

What I AM doing is continuing the framing of the issue. I must keep the framework and tools really simple, because lots of data also suggest that supervisors and managers are way overloaded and functionally unable to add much new to their plate of responsibilities.

My thought is that facilitating this process with the Square Wheels tools makes really good sense, since the approach really does not require any significant facilitation skills training or other costly roadblocks. If the manager wants to do things, they can simply choose to do them.

My oft used quotes are that:

  • Trust is the residue of Promises Fulfilled. (Frank Navran)
  • The Round Wheels are already in your wagon. (Scott Simmerman)
  • A desk is a dangerous place from which to view the world. (John LeCarre)
  • Nobody ever washes a rental car. (Scott Simmerman)

ALL of these lend themselves to the reality that the supervisor has to be the one to involve and engage their people in workplace improvement ideas in order to generate intrinsic motivation and process improvement, and the ideas already exist and people can develop a sense of ownership that will support their implementation.

So, I developed two simple Posters using my LEGO cartoons to help frame the issue. The issue is a simple one: Most workplaces have unengaged people simply doing the work of pushing their wagon and it needs to be acceptable for them to question the reality with management on occasion. This can generate new ideas as well as improve teamwork and intrinsic motivation for working.

But one HAS to stop pushing and pulling in order to have the mental time to even consider options.

The TRUST aspect of this comes from behavior. If you can make promises and commitments about implementing the ideas of the workers, if you can form empowered teams and allow them to operate in a way to make those improvements, you build the trust between you one wheel at a time. Approaching the workplace like this allows you that opportunity to act congruently, set clearer expectations about desired results and outcomes, and to give recognition for steps of improvement.

What we do with our Square Wheels toolkits is offer up a simple-to-use and very inexpensive toolkit for involving people and generating their thoughts around the Square Wheels (what is not working smoothly) and their Round Wheel ideas for possibilities for improvement.

Good ideas spin up easily from this approach and the materials themselves lend themselves to engagement and involvement, since the approach is to simply use the cartoons to ask for ideas.

Two LEGO Square Wheels Posters on Trust

Barbara Kimmel and I are discussing the placement of some simple “Poster Training Illustrations” into a new magazine that will be published by her organization, Trust Across America. So, I am playing with some ideas and looking for feedback and inspiration.

Here are the first three of a series of images and quotes that I am developing around the theme of building trust and engaging and aligning people for workplace improvement. We need to do this, simply because we should be doing this.

With this third one, I generated my first bit of “Poster Training,” some text to accompany the illustration in Barbara’s magazine and a format to follow as this moves forward. The text might look like this:

An idea for engagement and trust building:

A key issue in most organizations is the simple idea of communications. In many, as shown in the illustration, there is a functional distance between the wagon pushers and the wagon puller that makes building trust somewhat difficult.

Use the illustration in the poster as a printed handout and have a conversation with your wagon pushers about what might be considered a Square Wheel and what some Round Wheel ideas might be.

My thought was to keep this really straightforward and simple. I think most of your readers are capable of having such conversations without a lot of facilitation skills or brainstorming training…  The anchor point of the cartoon should make the discussion straightforward.

The Reality of Change, Innovation and Employee Engagement

Change is a constant in the workplace: there is always something…

Sometimes change appears to be happening too fast and sometimes it seems much too slow, given the business needs. Sometimes we are looking to make changes and sometimes we simply must make change to keep moving forward.

On my poems blog, I just posted up this illustration poster:

The simple idea is that the wagon wheel has broken, the team needs to get moving again, but the wheel needs to be replaced. With Round Wheels literally “at hand”, we put on a new Square Wheel simply because that is what we have always done. We roll on Square Wheels!

My “regular” line-art cartoons that we use in our toolkit on change, look like this:

Note the difference — the woman is now installing one of the ROUND wheels.

In the cartoons, overall, we see three people and some note the reluctance of the wagon puller to let go of the rope. Some viewers might comment that the guy at the far left is just lazy and not helping out. But you might also note that the wagon is up on the points of the Square Wheels, making it easier to install a new wheel but much harder to balance, which is the job of those two people.

One guy is lifting — we all know of those people who really put out the effort to help teams succeed.

Lastly. Many people simply miss the HORSE. The horse represents a completely different way to address the reality of moving the wagon. It is surprising how many people miss that aspect of the situation as they focus on the broken wheel. Heck, even the characters in the cartoon seem to have missed that!

What I have been doing for 20+ years is involving and engaging people to see things differently and teaching a VERY simple yet actionable model for understanding change, identifying leverage points and action plans and facilitating the process in such a way that the participants can identify things that they can do differently as well as engage others.

The key is to focus on employee engagement and ownership. If people are involved, they are more likely to be engaged and feel some sense of commitment to getting things done.

I use a simple tool, my Square Wheels illustrations and metaphor to set things up.

The wagon rolls on a set of wooden Square Wheels carrying a cargo of round rubber tires. The process continues this way because of a few different factors, such as the square wheels actually working (just like they always have), and the lack of perspective (“Don’t just DO something, Stand There!). 

The reality is that stopping the process and implementing improvement takes time and is not always successful. Plus, the round wheels of today will invariably become the Square Wheels of tomorrow.

The intent of this facilitation is to involve people in stepping back from the wagon and seeing the obvious – the round wheels already exist and should be implemented to make long-term progress and not simply to meet the goals for today.

Sometimes, I introduce the concept of Mud, the glop that gets in the way of moving forward. This can include organizational restraints (perceived and real), politics, culture or simply the difficulty in changing. I then show the wagon and the people up to their “axles” in this mess and how hard it is to make progress. For me, “mud” is a great metaphor and I use it with the theme, “Get out of the ditch and up on the road” to introduce the issue of choice and choices. We choose what we do. Deal with it. (“If it is to be, it is up to me!”)

(“Mud” can also be grinding paste, cement, and other things. On my website at www.squarewheels.com, you can also find recipes for making Gack out of things like Elmer’s Glue and borax – Gack is a gooey mess — a “colloidal suspension.”)

“The best “Mud Managers” do things differently. What is it they do?”

This is a great question to ask, since it generates alternative behaviors and alternative thinking in their discussions, often anchored on best practices of the exemplary performers in the room at that time. (Peer coaching!)

At some point in the design, we will move toward my model of change, involving the current level of discomfort with the way things are now, the attractiveness of the vision of the future, the individual or groups’ previous history with change and the peer support for improvement.

All four things are actionable and under control of the manager. Change can involve teamwork or simply group process techniques for identifying issues and opportunities. But once something (a process, generally) is anchored as a Square Wheel, it almost always generates an implementable round one — this nicely taps into the cognitive dissonance model of Festinger.

Change does not have to be done TO people and is best done WITH them, having them involved in the different aspects of environmental and social support. This is why the illustrations work. We get people actively involved.

Elephants, Line Managers and Workplace Engagement

More and more, I am convinced that the key training people in organizations do not reside in HR / Training Departments but exist in the ranks of the line managers. The complexity of their job roles, however, can block their efforts to involve and engage their people to implement change and improvement. We need to look at that reality. Here are some thoughts and ideas.

Managers are responsible for performance. Managers are responsible for quality and service. Managers are responsible for productivity and results. Managers do reports and attend meetings. And, more and more, we are driven away from the simple act of focusing on skills needed to motivate and retain people (including the managers!).

Yet these same managers are the only ones who have the direct influence on the workers to understand issues and generate changes.

The reality of the supervisors and managers will probably look something like this when it comes to opportunities to involve and engage their people:

So, what are we doing to provide managers with the tools they need to function as organizational performance improvement consultants, coaches for identifying best practices and communicating and implementing changes and improvements? Are we giving them the time they need and freeing up worker time for them to be asking, listening and considering?

Are managers involving and engaging their people or are we just wasting time and energy thinking that they might?

This could be brainstorming and an action to involve and engage people in workplace improvement. Or, this might represent another “Yell and Tell” training session.

In most workplaces, people are NOT involved and engaged — sure, the BEST Bosses are good at leading people forward, building ownership and engaging people in teamwork and process improvement. But in most organizations, BOSS spelled backwards is self-explanatory (email me and I will explain privately, if this euphemism is not immediately understood!) and people are not being engaged — the boss is too busy, as in the haiku below:

What do our managers need to do to shift the energy of these meetings and discussions from negative to positive? One solution is to use better tools and an approach that is facilitative rather than confrontational. This simply requires the right tools and some simple, self-taught facilitation training.

Asking is a much better approach than Telling. Engaging is a much better approach than generating resistance to change. Generate SMILES, not frowns.

For the past 20 years, I have been developing simple but powerful tools for involving and engaging people and generating ownership and performance improvement.

My view is that the solution to the work situation looks something like this:

And we need to allow the team and the managers the time to consider possibilities and plan actions.

Why do teams choose to compete rather than collaborate?

People continually make choices, selecting responses from their existing set of “behavioral alternatives” and often simply choosing to do what they have done before. The book, Thinking, Fast and Slow” by Daniel Kahneman does an excellent job of sharing the research on decision making and thinking. (I share a little of this in my article on Square Wheels and decision-making.)

Teams and teamwork are simply about choice and choices. Teams will often choose NOT to collaborate if they feel that competition offers them more positive benefits and impacts and this is especially true if they have competed in the past — it is the fast decision that does not require much thinking and consideration. Competition may also simply be More Fun!

But does competition really do much to support overall organizational results? Does competition really make results better when you look at the overall impact? Does competition between sales and operations really help things?

More often than not, the answer is that competition measurably sub-optimizes organizational results. Clearly. This is grounded in my work in implementing performance improvement and customer service as well as in a variety of other contexts — it is much easier to generate inter-organizational competition than it is to develop real trust and collaboration.

I tried to collect some of the key articles around performance and teamwork in this annotated blog of my best posts on our team building exercise, The Search for The Lost Dutchman’s Gold Mine. You can see some of these sources by clicking on the image below:

We often ask tabletops to discuss various real world perceptions after playing this team building exercise. Below are some thoughts of participants after playing The Search for The Lost Dutchman’s Gold Mine, which focuses directly on issues of inter-table collaboration and communications:

As you will see from these responses, there are a lot of systemic issues that block teamwork and there are also lots of experiences in “playing the game of working” that will get in the way of simply choosing to do things differently. Breaking the patterns is why an exercise like Dutchman works – people play, make choices, and see the impacts of their behavior on the play of others and in the overall sub-optimization of results.

Why do teams compete when collaboration obviously offers more impacts and benefits?

  • Evaluation and Reward Systems do not support it
  • Organizational objectives are unclear
  • Human Nature – we are competitive
  • Past Experience precludes collaboration and has rewarded competition
  • Lack of a Trust or Relationship with others
  • It takes extra time and effort to do it
  • Benefits of collaboration not supported by leaders
  • Impacts and payoffs are not obvious
  • Conflict may generate discussion of realities and produce creativity
  • Teams do not have a history or experience with doing collaboration or generating better impacts by it

What did you learn about teamwork and communications from playing the exercise?

  • There is a need for networking
  • Small teams work better than committees / larger teams
  • Someone needs to take on the role of team leader
  • We must compromise individually and collaborate collectively to succeed
  • Don’t dominate – listen to others views
  • THINK COLLABORATION and Trust
  • Share a common goal
  • Share Ideas and Information
  • Plan before Acting
  • Have a division of labor and roles and think creatively
  • Initiate support from others
  • Have Empathy for others
  • Identify others’ needs
  • Be Creative
  • Be a good listener
  • Build on others’ ideas
  • Recognize Interdependence
  • Move quickly, take some risks
  • We probably have sufficient resources – use them wisely

In this game, most people do NOT ask for help, which also happens in the workplace. Why don’t most teams ask for or get the active leadership of their managers?

  • We are conditioned by education, bad experiences and culture
  • Personality (we’re not proactive but quiet)
  • We’re too involved in our own work and forget the existence of the “Expedition Leaders”
  • We’re afraid of losing time, thus we suboptimize results
  • We are really not clear of our roles or the Leader’s role
  • There is a fear of losing Face (ego, insecurity)
  • There is an assumption that not asking means we get all of the     praise and recognition for our good performance / ability
  • “Us and Them” mentality — Leader is not part of team
  • No access to them – can’t get their time so why ask
  • It’s not part of the rules of how we play
  • Trust is the residue of promises fulfilled

Some Key Learning Points for engaging and involving people in performance improvement:

  • Visions are critical for motivation
  • Motivation occurs when people share risks, goals and objectives
  • Teams are “naturally” competitive and processes must actively drive collaboration and cooperation
  • Teams only reluctantly ask Expedition Leaders for advice.
  • Leadership must clearly communicate with directness and honesty.  They need to be perceived as supportive.
  • Justify the need for collaboration as it influences corporate profitability and improvements in systems and practices.
  • Identify the mud that is bogging teams down and wasting resources.
  • Insure that each participant knows his or her role on the team and their importance to the overall results — make sure each team member feels that their efforts are of value.

How does this exercise and debriefing link to improving organizational results?

  • Collaborative, overall effort is needed to achieve Company Goals
  • Plan – Do – Check – Action
  • Collaboration is essential
  • Manage your processes with effective allocation of resources
  • Do It Right The First Time – there are few second chances in reality
  • Highlight the internal customer concept – we depend on each other
  • All of us is better than Some of US!

The competitive aspect of the game:
How might it be harmful in an organization?

  • Not sharing information for personal reasons will sub-optimize overall results
  • Damaging relationships and trust
  • Duplication of efforts
  • Not utilizing resources in best or optimal way
  • Sub-optimization — Not seeing whole picture
  • Undermining the efforts of others

Overall, competition is harmful because it is not maximizing company results nor the performance by the largest number of people. Competition works for the competitive and not for everyone. Discussing these issues and opportunities in the context of collaboration and communications offers the chance that people may choose to behave differently, or at least be more aware of how they are influencing others in their workplace.

So, a key to organizational improvement comes directly out of debriefing on ideas and reflecting on choices so that different choices can be made in the future that would allow for a culture shift of some kind.

KISS – Keeping It Stupidly Simple – A Square Wheels Poster on Collaboration

Complex, convoluted and risky. That is today’s workplace for most people.

Nothing seems simple today and, frankly, the more complex and detailed the design, the more opportunities there are for failure and non-compliance, two words not totally appreciated in the workspace of today’s managers. Avoiding risk is a key issue and many a good training program is being met with a lot of talk but not a lot of change or improvement.

Engagement continues to be a main theme of workplace improvement and the reality is that few people are all that engaged. Those that are feel a strong sense of ownership and involvement, feel appreciated and supported, and will often generate those higher levels of performance that are so desired.

As it is my intention to put up a number of posts and illustrations and posters reinforcing the theme that we need to start looking for some SIMPLE solutions instead of increasing the increasingly complex. I wanted to add this simple notion of collaboration. The Big Idea is that we need to START working on trying to collaborate, take a simple look around to see if any new ideas or improvements might exist, and then implement those ideas.

Looking at the above as a representation of how a group of people is working together to make progress, doesn’t it seem obvious that some solutions are at hand and that the situation simply needs conversation and agreement about issues and opportunities? KISS – Keeping It Stupidly Simple – A Square Wheels Poster on Team Perspective

Conversations keep reinforcing the idea that everything is getting increasingly complicated these days. We have the paradox of training programs and assessments and similar tools being more and more complex and nuanced while, at the same time, none of us have much time to learn anything new. Where we used to be able to find three days for an off-site training program to learn and practice new skills, these kinds of development activities are now done online in 2 hours.

As I capture with some data and supporting materials in a blog linked to the icon below, managers are most definitely working increasing hours because of our continuous electronic connection to the workplace. Realize that almost half of us check email going to bed or at the dinner table.

Debriefing Team Building Games – Some Ideas and Reactions

A few weeks ago, I posted up a 35-slide Slideshare compendium of some of the main debriefing themes we use, anchored to our teambuilding exercise, The Search for The Lost Dutchman’s Gold Mine. The goal was to share how the exercise connects to organizational development issues and opportunities as well as to illustrate how we feel team building exercises of ALL kinds should work.

Dutchman focuses on aligning teams and players to shared goals and on generating collaboration between the tabletops as some of its unique competencies. It also links to leadership, motivation, strategic planning and project management themes.

Once I uploaded that file to Slideshare, I sent the link out to some of our existing consultant and trainer users of the exercise for their comments and reactions. All were positive and a couple of people offered up some good frameworks. Raju Madhaven, who used the game to train thousands of people when he was with Wipro in India (and who is now out consulting and training with his purchase of it) shared some good comments that stimulated me to blog about this:

  1. You can consider including the Tuckman model of Teaming – Forming, Storming, Norming and Performing (slide 21/22)
  2. Asking the question – Does your organization reward collaborative thinking? What are the ways in which it can reward? (slide 20 & 26)
  3. Slide 23 – While the poem is great- I wish the readers don’t misinterpret the visual! (it shows a driver and his vehicle on a mountain flat with no way to go up/down!
  4. I use the text in slide 33 a lot- very effective

So, let me embellish his comments with some of my own:

1. The Tuckman Model of Teaming is a very simple expressive model of four stages of team development: Forming, Storming, Norming and Performing. It is often useful in describing how people feel when they are challenged as a group to make a decision but it is not a tight model nor one that has proven itself as an organizational tool.

In referencing that model, Raju was referring to the slides that I use to express the common reactions of teams to the challenge and the need to go from differing ideas to a shared consensus in order for the team to operate efficiently and effectively:

The tabletops do move from discord and disagreement to a readiness to operate, and they accomplish this in the 15 minutes of allotted Planning Time before the start of the game. That simply demonstrates that people CAN reach a decision and work as a team under time pressures, if the goals and objectives are shared and the mechanics of how to operate are known.

2. Collaboration – Raju likes to ask questions about how organizations deal with the culture of collaboration — is it supported or is the culture more competitive. Much of the Dutchman game design supports the measured benefit of collaboration, since we can track how sharing information and resources helps to optimize overall results.

The issue of rewarding collaboration is a difficult one, I think, since the addition of extrinsic rewards generally increases complexity of the interactions (do you reward all team members for the extra efforts of a few of them or do you reward all the teams participating in an organizational improvement initiative when only some of them were major contributors and some may have faced legitimate roadblocks like a lack of funding for their work. I am a Big Believer in using intrinsic reward and self-satisfaction to push behavior rather than the extrinsic rewards to recognize success. Some balance is certainly needed!

Collaboration is an obvious benefit to organizations, but the way that we often structure measurement and feedback systems is to generate competition rather than teamwork. In many cases, the term “Interdepartmental Collaboration” represents an oxymoron (words that do not go together) and we even call different operating units “Divisions” in many large organizations, somehow expecting divided organizations to function together.

The consulting and alignment and leadership development of these aspects of organizational structure are a difficult issue to address in many organizational cultures, simply because they have always been competitive in their orientation. Dutchman accomplishes this better than anything we are aware of…

We have a number of consultant users framing the Dutchman exercise into one for strategy implementation and restructuring and similar massive organizational change initiatives.

3. Intrinsic Motivation – I have long used this illustration, along with a body language physical exercise, to stress the important feeling of success that comes from accomplishment.

So, I am using the concept of pinnacle or reaching the top as the anchor point for the image, not the fact that they are “stuck” or any such thing.

In my trainings, I sometimes have people stand up and then raise their arms over their heads. I ask them how that feels and responses are uniformly positive. Then, I have them droop their arms down and round their shoulders forward and put their heads to look down and I ask them how that feels. Routinely, they will say things like “low energy” or “depressing” or “heavy.” Then, I repeat the arms over their head, have them cheer or jump up and down or similar and then tell them that they always have a choice in terms of how to react to situations!

So, for me, the cartoon illustrates a success state, a state of accomplishment, and I discuss things from that perspective.

I am not thinking that anyone would not see that from the way I debrief that slide! You can use that kind of framing in most any training, I would guess. You might also note that the vehicle in the image has round wheels, but that is a whole different conversation!

I like to anchor my sessions in the concept of choice and choices. We all get to choose our reactions to things and having a more diversified set of choices or considered alternatives helps us to choose better.  Ownership is important, since

Teamwork and Politics, Alligators and Sharks and Fear as a Motivator

Organizational Improvement and Performance Management and Innovation and Teamwork.

These are real issues and represent improvement opportunities in most every organization. To some people, it’s “Bring on the challenges” while for many others, it is, “run for the hills!” And there is a ground reality for both groups and their thinking.

Early Adapters are those individuals who simply love the challenges of putting something together and implementing to see the results. They are somewhat less risk averse than most people in organizations, but they also seem to have a mindset of being able to meet challenges, adapt as needed, take some hits but keep things moving forward — then tend to see the Big Picture in things and like the rewards obtained from successes. They view risk taking as a manageable and normal part of their job.

Others may not feel as confident in their survival skills and will choose to observe a bit and see if positive results are recognized or if some failures get a more negative treatment. They tend to look at survival as something more important, that the known issues and downsides of taking risks are quite real as opposed to some possibility of maybe getting some recognition.

It is a different style issue, to some extent, but also an issue of personal perspective and personal history. Different people view the same situation differently.

Basically, do people see the attempt at improvement in the illustration above as a good thing or do they focus their critical attention on the things that should or could have been done better? Now that they have stepped back and have some perspective, do they re-approach the wagon and continue working or do they simply run over the hill and look for something else?

Continuous continuous improvement comes from continuous reinforcement of incremental improvement. But fear also comes into play (read about Fear as the Mindkiller in another of my blogs).

The reframing thought I would like to share is the basic idea that caterpillars can fly if they would just lighten up! Fear is a manageable situation for most people in most organizations and some additional thoughts and a survey about understanding fear will be the subject of a later post, based on some work by the late Gene Calvert.

Politics is represented in my illustrations by the idea of mud. It is that gooey stuff that is hard to get a grip on. It exists more after rain, so it may be different for different workgroups on different days, but the mud still forms. And people need to deal with it. The key is how we deal with it and how we look at the environment. We’re up to our axles in mud and we need to get out of the ditch and up on the road, which takes both effort and perspective. There is also the issue of perceived risk. Some people look at how things are working and consider the cost and downside more than the potential benefits for improvement. Staying in the mud in the ditch might be perceived as a safer situation than trying to work to get free.

The might be that if it CAN go wrong, then it probably WILL go wrong and that the risk is not justified by the small reward potentially gained by taking that risk. It is an issue of organizational culture, positivity, and perspective. You can find a good bit of writing on Murphy’s Law and a lot of the correlates of that thinking in an earlier blog of mine here.

The solutions can actually be pretty straightforward. People tend to take more risks if they are part of a team, and that team tends to take more risks if the recent past attempts to improve have generated some positive reward or reaction. If failure is accepted when in the context of sincere attempts to implement change or improvement, we begin to change the culture and the nature of the mud.

The other reality is that the environment sometimes feels like this:

The closely associated view says, “pressure to make improvements.” A bit of perspective shows that some level of motivation to change will help drive improvement. The key is whether it is energizing or that it simply causes people to freeze in fear. Fear is the Mindkiller, right?

It is kind of like building a wall of mud: the critical act is throwing mud at the wire fence. You may not know precisely where each bit of mud might stick, but the act of persistent mud throwing WILL build a wall over time. (It is probably reasonable to also expect some rain on occasion (grin) ).

On Teamwork, Trial and Error Improvement, and Blame Frames

Organizational improvement and teamwork. The ideas are pretty simple but the reality of actually designing and implementing workplace improvement tends to be a little difficult. When we add in issues of corporate power and politics, of sensitivities to criticism and perceived failures, and the framework of collaboration between departments to get things done differently, it looks a bit more like this:

In the “Keeping Things Simple – Involving and Engaging” blog, I shared a cartoon that we call, “Trial and Error”:

Take a moment and look at the above image and react to what you see before moving on, please. Just consider what might be happening with the people and their workplace.

When I show this illustration to managers and ask for their reactions, we generally get a ratio of about 8 negative reactions to each positive one. In other words, eight reactions focused on the negative and what the people in the cartoon did wrong for every one positive thing about the situation. This is often called “constructive criticism,” but I am not sure what good it serves to continually point out what others are doing wrong. It does not build teamwork or increase engagement and it serves to smash down any intrinsic motivation that might have been occurring.

Managers should be trained to look for business improvement opportunities and to look for things that can be improved. This serves solid business purposes. But when this gets expressed as Non-Support for Change and Risk-Taking, we cannot expect others to just go along with that.

What we commonly see looks like this:

We embed the good with the blame and the people are more likely to run over the top of the hill and hide than come back to the wagon and continue to make improvements. Sure, their first attempt was pretty quirky and maybe they missed an idea or two about how they could get things done better.

But they also added a horse to the situation — more horsepower, as it were. And YOU probably have not considered whether this might actually work. What if the next step simply looked like this:

If you aren't leading and engaging, what ARE you doing?

If you aren’t leading, involving, engaging and motivating people, are you just taking up valuable organizational space? We need Leaders in so many workplaces today and managers need to make choices!

A key issue in most teams in most sports is having leadership. It can occur everywhere. Sometimes, they wear a little “C” on their jerseys indicating to the officials that they are Captains and sometimes they walk to the middle of the playing field to watch the coin toss. Other times, they are simply the people on the field who the other look to for motivation or depend on for The Big Play.

This happens in every organization, too. Sometimes, people depend on one of their own to speak up at a meeting to express a common concern. Sometimes these are just those people who get others involved in what is going on, since every person in the tug-of-war lends something to the effort.

Paraphrasing on Henny Youngman standard one liner, the research by so many different organizational polling companies would suggest,

Take my Boss… Please.

Jim Clifton seemed to seriously suggest that the data from his Gallup polling would suggest a realistic situation were for about 7,000,000 managers to simply be fired because they repeatedly seem unable to lead, manage or get out of the way. So many workers complain that no one listens and no one cares and that engagement is a HUGE problem with most companies worldwide. (Find a link to some of his writings here.)

Wagon Pullers are seemingly isolated by the rope!

Deloitte’s Global Human Capital Trends 2014 Survey showed that leadership was a critical issue, with 86% of respondents rating it “urgent” or “important”. It also showed that only 13% of organizations say they do an excellent job of developing leaders at all levels — yeah, that is kind of noticeable.

But leadership is a big wide thing, with there literally being thousands of books on the topic. Most of us regular people would simply suggest that being trustworthy, involving and engaging are pretty important skills to generate everyday motivation. Feeling aligned to the goals and expectations and feeling appreciated seem to be pretty straightforward and understandable parts, too.

These Big Survey Consulting Companies like Gallup and Deloitte tend to offer up Very Big Solutions (you can read that as complicated and expensive). Me, I am more of a continuous continuous improvement kind of guy who thinks that everyone can make some improvements every day without requiring the extensive involvement of HR and Training & Development organizations — you know, the ones that always get their funding cut first because they are seen as costly to most senior managers (who do not get their development from them anyway, relying on outside groups like the Universities and Center for Creative Leadership and similar…).

There are a number of writings in the PMC blog around the issues of generating engagement and motivation, all of it simple and straightforward and all of which can easily be accomplished by any supervisor simply looking to improve their skills in motivating people.

As so many others have framed things, I believe that only some of the problems of leadership are at the top levels of the organization — senior managers may not be leading well or implementing strategies effectively.

But as Jim Clifton and others have shown, the real issues of organizational leadership and day-to-day motivation and performance occur at the interface of worker and manager – there are zillions of those minute-to-minute, hourly and daily interactions that might allow so many more people to work “more better faster” and that would help to involve and engage and align people to the expectations and goals. That is where organizations are failing their people.

There are no Big Silver Bullets out there to solve these issues. But there are bazillions of the Square Wheels, those things that work but do not work smoothly and that generate less than optimal performance. These are “artificial hindrances” in the sense that The Round Wheels are already in the wagon! There are all sorts of motivational impacts to be achieved when our supervisors do a better job of involving and engaging their people and our managers do a better job of involving and engaging our supervisors.

So many Big Solutions have been tried and have seemed to fail over the past 50 years. Sometimes, that exceptional leader like a Steve Jobs can get a good grip on things and have that major impact, but those cases are really rare (which is why Steve Jobs got all that press!).

Maybe it is time to try somelittle solutions. Maybe it is time to simply allow a bit more individual development and initiative in the workplace of the managers and supervisors so that they can more effectively involve and motivate their people.

It does not take a whole big bunch of money or time to actually implement some of the ideas of the team that would make the workplace better in some ways. People generally want to make things better and will work toward doing that. And that little effort has a big and cascading impact on people and morale:

It is important to remember that Nobody Ever Washes a Rental Car and that people want to have a sense of ownership involvement in things. Plus, it is also important to know that people do need to be involved and engaged in order to want to be involved:

Facilitation? Me, a Facilitator? Me, a MOTIVATOR??

I haven’t checked lately, but 50 years of watching what people say they fear has kept

as the number ONE fear of most people, including most workers. Okay, so now we make a good worker into a Supervisor. Has much really changed? Are these new leaders actually good at involving and engaging their people? Or are they just trying to keep things moving forward?

Plus, we can add in other leadership fears such as fear of loss of control and fear of not having the best idea and all that other personal competency stuff and maybe, we can generate a list of reasons why so many people find it hard to:

for ideas. This really is understandable. There are a lot of common fears about leading and involving and engaging…

At the same time, it is my consistent discovery that so many workplaces tend to look something like this:

The people are working hard, pushing and pulling the wagons, and it is the same thing, day after day and week after week. No wonder that Sirota Research found that 85% of new hires saying that their morale declined significantly after spending 6 months in their job and that employee engagement is actually falling – from 24% to 13% in the past two years (Mercer, 2012). We are seemingly not doing a lot of asking and seemingly doing a lot of telling!

So, I am guessing that the reality of how organizations is not so much like that shown in the above illustration but seemingly more like what we share in the one below:

Those who do have Those who lead missSo, what is really so hard about facilitating a group discussion? Not a whole lot, actually, speaking as someone who was a Certified Professional Facilitator (CPF) by the International Association of Facilitators and who has been leading organizational improvement workshops since 1978. Really, it is really simple, really. Seriously, it is really really simple.

  • Share an illustration with them that has printed on it, “How might this illustration represent how organizations really work?” And let them think about it and then discuss it in small groups.
  • Ask them to share their ideas.
  • Ask them to share how some of those same ideas might represent how things work in their work initiatives.
  • Ask them what we might try to do differently and if anyone is already doing something differently than everyone else.
  • Ask them if they could try to implement a change in how they do things or to recommend something that you might change to make things work better.

That, in a nutshell, is facilitation.

Can Creativity be Taught? Is that the RIGHT Question?

My Simple Framework:

We should NOT think that we have to have people go through
some kind of creativity training in order to “be creative.”

 

There is a long thread of 60+ comments in a LinkedIn group on Learning and Education and Training that generated a good discussion. In part, some of the people seemed to take the position that creativity needs to be taught and people can be taught to be creative. Some people think it can be “stimulated, encouraged, challenged and fostered” by environments that encourage people to share their ideas.

But others took the idea that creativity = imagination and that the latter was not something that everyone engaged in as much as some. In other words, there is a lot of creative thinking going on about creative thinking.

CJ Stape, for example, added this thought which I thought was excellent: “Creativity has several dimensions including: fluency, flexibility, originality, and elaboration.”

And there were thoughts around the reality that the workplace for so many people is just not working well in actually asking them for their ideas and thoughts on workplace improvement. The statistics on engagement and involvement and motivation would tend to more than suggest that many workplaces are not very good when it comes to employee involvement on any kind of consistent basis. Large numbers of people are un-involved and dis-engaged.

And it is also true that not everyone can or will contribute equally to using creativity skills or doing creative problem solving to implement workplace ideas or innovation. But so what! That is what teamwork is for and what management should be doing, helping people make actual improvements and providing organizational support.

Should we really even be asking the question if creativity can be taught? That might imply that only some people have it and that one needs to go through some kind of training to be creative.

“Nope. Sorry. You are not allowed to be creative until you go through the Creativity Training Course offered by HR. We can get you into that in 2016. Should I put you on that list? Or, go online to the website: www.WeMakeMostThingsReallyInsanelyHard.com and sign up yourself.”

(I wonder if there is such a website or if there should be!)

Seriously: I had a client — a big global bank you know by its initials — require people to go through a course on teamwork before they could be ON a team for process improvement. They HAD TO LEARN THE PROCESSES in order to contribute. Do you know how frustrated people were because they had ideas but were NOT ALLOWED to share them?

Everyone in the workplace can contribute good ideas, or help refine ideas to optimize their impact. The creatives can throw mud at the wire fence. The pragmatics can sort out the better ones from the less gooder ones and the Devil’s Advocate folks can help to challenge them from different perspectives to help refine them.

I often talk about Spectator Sheep as those who are not involved and engaged in the actual activity and who have perspective and who are not satisfied or agreeable to how things are really working.

For me, everyone is creative and just asking the question causes a problem. My approach is to share a cartoon and have people consider the possibilities. Then, they share their individual ideas as a small group and generate some consensus on the overall performance situation. Only then do we begin to even suggest that they consider ideas for improvements in their own workplaces! We allow the creative juices to flow with virtually no constraints — since NOT contributing ideas and being creative seems to be a learned response for many.

Only then do we allow the teams / tabletops to start thinking about performance improvement and process improvement in their work, sharing ideas about the best practices of individuals, the workarounds and ideas for roadblock management, etc.

Is creativity a muscle that needs to be exercised? It is a ZONE that one has to achieve in order to operate effectively — do you have to be in the flow (link) in order to contribute? Can only some be expected to contribute to an organization’s process improvement process? It seems like that is a perspective held by some, but my view is that everyone can contribute to the group total, collectively and collaboratively — creative is additive and not exclusive.
